The three exercises
You spread tokens across your features, one token is a dev-month. A pattern emerges fast: the essential feature costs two, the nice-to-have costs six. The real priorities live in that tension.
Now the hard part. You cut the feature you're attached to. On the ones that don't make it, you circle the skull. What stays is a leaner product, with the reasoning behind every cut.
